Very human reactions to a very AI world: A Software Development employee perspective
The current narrative says AI is eliminating software jobs. And sure, that's what the headlines might say. But what's really happening?
Our goal was to pair real-world experiences of software employees with our research findings from Hidden in the Headcount: The State of Workforce Transformation During the AI Reckoning. We wanted to go beyond the data into the lived experiences of people working in the Software Development domain.
Is AI disrupting software development roles? Here’s what we analyzed
To better understand how AI Workforce Transformation affected real professionals in this domain, we sat down with a senior manager who leads a developer experience program for a company of roughly 4,000 developers.
This was done in conjunction with our new reporting, published in Hidden in the Headcount. which analyzed 3.6 million employee records across 155+ enterprises to uncover how AI is actually reshaping workforce composition and hiring patterns

But let's start at the beginning: here's how we defined the role of software development for this research:
Software Development involves creating and maintaining software applications that solve problems and meet user needs. This subdomain includes designing, coding, testing, and deploying software solutions using a variety of programming languages and technologies.
AI and software development jobs: What we found in the data
"The title software engineer is going to start to go away. It's just going to be replaced by 'builder,' and it's going to be painful for a lot of people."

In contrast to Dario Amodei's doomsday message that software engineers will go extinct, we found the overall headcount proportion of Software and Application Developers has not changed significantly over the past 4 years.
A small plus of 2% in hiring trends of professionals in this domain (their share in overall hiring) shows a positive growth of 7% across the four years.

A closer look at the recency of these developments reveals an acceleration in hiring in this domain. It went from a 17% decline (2023-2025) to a 29% increase (2025-2026)—a reversal concentrated almost entirely in the last year.
But it would be misleading to only look at the domain overall, when subdomain specializations and related skill sets see very different developments.
We see significant differences based on the share of professionals hired. For example, the "Software Developer" title grew in hiring share by 10% overall, but narrower, specialist titles shrank over the same stretch: Software Architects fell 28% overall, Application Developers fell 32%, and DevOps Specialists dropped 4%.
Read on its own, this could support two very different stories: developers being replaced, or developer roles being reorganized. The interview we conducted points clearly toward the second.
Why it matters in 2026

Our interviewee independently pointed to the same window the data highlights, without prompting. He drew a clear line between a "co-pilot" era of 2025—tools like GitHub Copilot that assist a developer—and an "agentic" era beginning around January of this year: tools like Claude Code and Codex that, in his words, "do the work for you."
He described this as a step change in how his teams work, not a gradual trend:
"The world where things can do it all for you, compared to the co-pilot assistant world of 2025."
That's a useful qualitative anchor for why the swing in the data is concentrated in the most recent period rather than spread evenly since 2023.
Employee perspectives: Inside the shift
Data shows the shape of the AI-driven shift happening within the software development domain. But it’s the people living through it who show what that shape feels like day-to-day.
Here are three takeaways from what one senior developer experience leader shared with us in our interview.

Takeaway 1: Titles are shuffling, but total headcount remains the same
Asked directly where he sees the software developer role heading, one of our interviewees said:
"I don't think we're gonna see a reduction in headcount; I think we're going to see a reduction in titles...Most software developers start to despecialize. And instead specialize in developing specialists via these agentic tools."
He described this as developers trading a deep, narrow specialty for a shallower understanding spread across more of the development lifecycle, because AI tools can now fill in the gaps a specialist used to own.
His example: a developer with no UI background can now direct an AI tool to do that work directly from a design file. He summed up the shift as software developers becoming "an orchestrator of ideas" rather than a narrow technical specialist.
This tracks closely with the data. The generic "Software Developer" title has grown while Architect, Application Developer, and DevOps titles have all contracted, a trend consistent with specialized functions being absorbed into a broader, AI-assisted generalist role rather than eliminated outright.

Takeaway 2: When AI does the work, teams stop learning, and skills are lost
Our interviewee's own role has shifted as a direct result. He described spending less time on hands-on technical work and more time making sure people on his team still work with each other, not just with AI tools:
"Because we now have this AI tool that can be your junior developer if you're a senior, or can be your senior developer if you're a junior, or can be your architect, or what have you...There's a lot that you lose there, both in terms of team cohesiveness, but also in terms of training and sharing of perspective."
He also described a shift in expectations that comes with visible AI capability—a sense that any task should now be fast, simply because a tool exists that could theoretically do it quickly:
"The question of, why didn't you just have AI do it?...that ask for expedience, I think, can be a lot of pressure on people, especially those who are still learning the tools and need that space to explore."
Some of that cost shows up directly as skill atrophy. Our interviewee described companies moving from effectively unlimited AI tool usage to capped monthly credits, and developers who've come to depend on those tools running into hard limits:
"I have developers who will come to us and say, like, I can't work right now because I'm out of credits. And I'm like, three months ago, you knew how to write code, can you still do it?"
He compared it to losing the batteries for a power drill and being unable to fall back to a screwdriver.
And the growth may not hold. If the last year has been what our interviewee called a "golden era" of experimentation, the widening gap between AI cost and AI benefit could bring a correction in the next six months. For workforce leaders, the near-term question isn't just how many developer roles exist—it's what those roles now require, and whether the current pace of AI investment is one companies can sustain.

His broader prediction is that the second half of 2026 will bring a "reconciliation" between AI spend and measurable return, in part because no one yet has a reliable benchmark for it:
"Nobody has answered the question of what is the ROI. There is no benchmark...it's all blog posts and anecdotes."
Whether that reconciliation shows up as slower hiring, headcount reductions, or something else, he was careful to note, will likely depend heavily on how well each company can measure its own productivity gains, and not on any industry-wide standard, because none yet exists.
Takeaway 3: AI is driving genuine gains, but not every change is about AI
On the positive side, he pointed to how much faster an idea can become something a non-technical stakeholder can actually react to, rather than describe in the abstract:
"I can ask a tool like Codex or Claude and say, build me a prototype that does this...it turns that user engagement into so much more meaningful of an experience."
A caveat worth noting: our interviewee's own career change a year ago—from an engineering director role at a nonprofit to his current AI-focused position—was only partly AI-driven. He was also looking to leave for reasons unrelated to AI. Not every shift in a person's or company's trajectory this year traces back to AI, even in a conversation that's otherwise full of AI-driven change.
AI growing impact on HR's daily workforce decisions
Taken together, Visier's data and interviews tell a more nuanced story than the blunt "AI is coming for developer jobs" or "AI isn't affecting jobs at all" talking points. The bottom line is that specialist titles are shrinking because the specialty itself is increasingly something a generalist plus an AI tool can cover, but, importantly, the underlying work has not disappeared.
It's worth remembering that the people doing that work are also absorbing new costs: team cohesion, mentorship, the pressure of constant expected speed. All of these elements of Workforce Transformation don't show up in headcount data alone at all.
And it's precisely this problem that HR needs to work on. Headcount and hiring-share numbers will tell you roles are changing, but they won't tell you what a developer needs to be effective in a despecialized, AI-assisted role, or where team cohesion, skills, and mentorship are eroding.
Software is just one domain, but we are seeing this same reorganization pattern, and the same blind spots are playing out across other major domains.
